Understanding the advantages and disadvantages of performance evaluation helps you choose the method that best fits your company. When they are built into the organization’s strategic plan, these evaluations strengthen team skills and encourage employee development in line with company goals.

In this article, we share practical information to help you identify the type of performance evaluation that best suits your business, so you can start investing in human capital today.

What is performance evaluation?

Performance evaluation is a process that measures how a person does their job over a given period.

It is a core tool in human resources management because it makes it possible to analyze individual and team performance while identifying opportunities for improvement and professional development.

Its results then support different actions, such as a pay adjustment, a salary increase, a change of position, a new role within the team, corrective measures or training plans.

There are several evaluation models that can be adapted to each organization’s needs, from the most traditional approaches to newer systems that use technology and real-time data. The right method depends on the company’s goals and the resources available.

What methods exist to measure performance, and when should you use them?

Over time, companies have used different methods to evaluate employee performance. Some are still widely used today, especially the more modern approaches. They can also be combined, which gives managers a much more complete view of an employee’s performance.

Here are some of these methods:

Customer evaluation

Customers are often in the best position to help a company improve its services. Why not take their feedback into account? At Smowltech, for example, we collect reviews, share success stories and analyze the areas where we can still improve.

Top-down evaluation

In this model, a manager or a member of the HR team evaluates an employee’s performance at a given point in time. It is the most traditional method.

Bottom-up evaluation

This is the opposite of the previous method. Here, employees evaluate their manager. This approach is often used in well-structured teams or work groups.

Peer evaluation

With this method, employees evaluate their colleagues and, in some cases, work processes and how the organization operates as a whole.

Self-evaluation

Even though we are often harder on ourselves than on others, it is still useful to step back and look at our own work. In this case, employees assess their performance, their attitude and their role within the company.

360-degree evaluation

This method combines several of the previous approaches. It is one of the most comprehensive because it brings in the perspectives of different levels of the organization. Learn more in our article on 360-degree feedback.

Advantages of performance evaluation

Performance evaluation can be very beneficial for your company because of the opportunities it creates for both employees and the organization.

Advantages of performance evaluation for employees

These are some of the benefits this type of evaluation can bring to employees:

  • When an evaluation is positive, its effects often spread to the rest of the team. This improves the work environment, supports team performance and boosts individual motivation.
  • It encourages employees to step out of their comfort zone, which can lead them to pursue new goals they might not have considered before.
  • If performance evaluation is designed as a true two-way communication channel, and the company really takes employee feedback into account, employees feel more heard and, as a result, more engaged.
  • It also helps employees better understand their place in the company and see their professional future more clearly. In other words, it puts them on the path to developing their skills.
  • Bonuses and rewards matter too. A positive evaluation can lead to better pay, which has a direct impact on motivation.

That is not all. This type of evaluation also makes it possible to:

  • Improve communication with managers, team members and colleagues.
  • Spot problems in job design or in how a role connects with other functions.
  • Encourage self-criticism and self-evaluation.

The results of these evaluations will then help you build an action plan and training programs to manage talent more effectively.

Advantages and disadvantages of performance evaluation

Advantages of performance evaluation for the company

As mentioned above, performance evaluations offer many advantages for the company:

  • They increase productivity: performance evaluation measures the value an employee adds, taking into account their contribution to company results, the quality of their work and their performance compared with industry standards.
  • They improve the relationship between managers and employees: after the evaluation, employees can talk with their manager about their expectations or difficulties. Constructive feedback makes it easier to solve problems and improve relationships within the team.
  • They help identify new talent: people often reveal their potential through action. Performance evaluation brings to light skills and attitudes that sometimes go unnoticed, especially in more reserved profiles or people who are less comfortable communicating.
  • They also measure how effective recruitment is: if an employee’s evaluation is unsatisfactory, it may be a sign that some aspects of the selection process need to be reviewed.

In addition:

  • They reduce subjectivity.
  • They improve team productivity and efficiency.
  • They help plan and organize work better.
  • They reveal skills and abilities that are sometimes hard to see.
  • They support the design and rollout of a talent retention strategy.
  • They make decisions about promotions, pay and similar matters easier.
  • They help build career plans.

Introducing performance evaluations in your organization can also strengthen your employer brand and help you attract talent.

There are different methods and learning formats, such as performance-based learning, for putting this type of evaluation in place.

90-degree performance evaluation

With this method, the head of a department or the direct supervisor evaluates an employee, focusing on behavior and attitude at work.

This conversation encourages communication between the people involved and helps identify possible problems in how goals are set or training needs for specific skills.

Practical example: the company “Tech Solutions” introduced 90-degree evaluation to improve the relationship between supervisors and employees. After applying this method, it was able to identify internal communication problems and optimize its training processes.

180-degree performance evaluation

In a 180-degree evaluation, the supervisor evaluates an employee, who is also evaluated by their peers, that is, by their colleagues. This feedback loop encourages communication between departments and helps improve performance.

Practical example: at “Global Finance”, 180-degree evaluation revealed that some employees struggled to cooperate across teams. In response, the company introduced teamwork training programs, which increased efficiency by 25%.

270-degree performance evaluation

This type of evaluation takes three perspectives into account: the direct manager, colleagues and the employees who report to the person being evaluated.

Being able to evaluate the manager as well helps identify possible weaknesses in leadership or in how goals are set.

Practical example: the hotel chain “LuxeStay” introduced 270-degree evaluation to improve leadership management. It found that some managers needed to strengthen their communication skills, which then helped improve employee satisfaction.

360-degree performance evaluation

This method aims to build more complete development plans, because information is collected from every point of view: supervisor, colleagues, direct reports and customers.

Practical example: “Retail Plus” used 360-degree evaluation to gather feedback on its employees at different levels of the organization. With this approach, the company designed development programs that increased customer satisfaction by 30%.

Its main value lies in this cross-feedback, which makes it possible to evaluate the person from several angles and better analyze their professional skills and abilities.

Advantages of performance evaluation

Disadvantages of performance evaluation

The limits of performance evaluation are often linked to not choosing the method that best fits the company’s strategy, or to not having the resources and skills needed to implement it properly.

If spending time and resources on these evaluations seems like a disadvantage, keep in mind that investing in human capital can generate savings in the medium and long term.

There are different ways to implement performance evaluation. In particular, you can choose between 90, 180, 270 or 360-degree evaluations.

That is why choosing the right system is one of the most important steps for a successful evaluation process.

Disadvantages of performance evaluation

90-degree performance evaluation

Its main disadvantage is that the results can remain subjective, since they are not compared with anyone else’s opinion.

In addition, if the relationship between the people involved is not good, negative comments can create discomfort on both sides.

180-degree performance evaluation

The main disadvantage of this method is that it does not cover every dimension of the employee’s work. The result may therefore be partial and, in some cases, still fairly subjective.

270-degree performance evaluation

Its most obvious limitation is that it does not include the customer’s point of view. For some roles, this feedback can be especially useful, or even essential.

360-degree performance evaluation

Its first disadvantage is complexity. Because it relies on a large volume of data that then has to be analyzed and turned into useful information, it requires adequate resources to be truly effective.

What aspects of an employee should a company evaluate?

There are many factors to consider, such as strengths and weaknesses, but they depend on each organization. Even so, we believe some aspects should be part of every performance evaluation process:

What is the next step?

There should always be a next step for employees. Everyone needs to be able to look ahead to a goal or a new stage. The evaluation should therefore look to the future, keeping in mind that the past cannot be changed and that it is future performance that can be improved.

Are they satisfied?

Without getting into a broader debate about happiness at work, it is essential to know whether the person feels good, whether their work-life balance is satisfactory, and whether they feel recognized and valued in the company. These are important points to consider in future annual reviews.

Are the goals realistic?

When goals are set, they often seem motivating and achievable. But are they really? When a goal is not met, it is important to compare the results achieved with the expected ones and to check whether the goals were truly realistic. The aim is to improve the process, not just to note the gap.

The best way to manage all the data generated by performance evaluation is to rely on a software tool that can oversee the assessment and collect the necessary parameters and reports. This information can then be turned into value for the company through better human capital management. We invite you to discover SMOWL’s proctoring plans.
